How AI is Powering the Future of Joe’s Deli

Joe’s Deli isn’t just about making the world’s best sandwiches; it’s about a specific kind of energy. Whether you’re at their Gold Coast or Brisbane spots, the energy is high, the service is sharp, and the vision is clear. But for a business in growth mode, scale brings a specific set of challenges: manual admin, fragmented data, and a phone that never stops ringing.

The Challenge: Scaling Without Losing the Soul

In the hospitality sector, rapid growth often leads to "death by a thousand spreadsheets." For Joe’s Deli, the friction points were clear. Staff were constantly pulled away from customers to answer repetitive phone queries. From opening hours to menu items and location questions, it was a drain on bandwidth and a distraction from the in-store experience.

Joe’s leadership team was also managing the business through fragmented reporting. Revenue, labour, COGS, and Google review data all lived in separate silos, making real-time decision-making nearly impossible. To scale effectively, Joe’s needed to move away from manual guesswork and toward a unified source of truth.

"We’re in growth mode, and that means we can't afford to be bogged down by repetitive tasks. We needed a way to protect our team's time so they could focus on the product and the expansion, not just answering the phone. - Patrick Killalea, Owner of Joe’s Deli

The Solution: Real-Time Business Intelligence and a custom “Joe”

To address the data challenge, we deployed a Custom Hospitality Dashboard. This tool automates data from Joe's systems, then aggregates sales, labour, COGS and reputation into one, unified view. By integrating external sources like weather and local event forecasting, the dashboard allows store managers to see labour costs vs. sales in real-time, forecast and adjust on the fly.

To maintain Joe's unique brand personality, we opted against a standard, robotic agent and instead developed a custom-designed voice assistant. We recorded a voice layered with Joe’s specific FAQs, menu items, and location details. “Joe” now handles the bulk of incoming calls.

"We customised and recorded our own voice for the AI phone agent, so it stays completely on-brand and feels authentic rather than generic, Killalea explains. You won’t hear the same voice anywhere else; just like our branding, packaging, merch, and fit-outs, it’s fully custom designed to align with the vision.”

The Outcome: Hospitality Efficiency in Seconds

The results speak for themselves: Joe’s Deli now successfully automates 90% of all incoming phone enquiries, resolving them in an average of 46 seconds. By filtering out the noise, staff are now only handling the most critical 11% of calls, such as refunds, lost property, catering requests or direct feedback.

This same efficiency extends to their back-of-house operations. By consolidating fragmented data into a single KPI dashboard, Joe’s has eliminated the need for manual spreadsheet work. Leadership has traded hours of retrospective reporting for a real-time view of labor costs and sales, allowing them to make data-backed staffing pivots in seconds rather than days.

“Our dashboard gives us a live, detailed snapshot of performance across every outlet - COGS, staff costs, revenue, and profit in real time. All our apps feed into one place, replacing guesswork with clear data. It even layers live weather and historical trends to improve forecasting for rostering and ordering, making it a powerful tool to support smarter decisions and ongoing growth” added Killalea

Joe’s Deli is proving that being a "classic" brand doesn’t mean staying behind the times. By embracing AI, they’ve built a robust foundation for their next phase of growth.

The Road to National Scale: A Foundation for 2026

Joe’s Deli is proving that a "classic" brand can lead the charge in modern innovation. By embracing AI, they’ve built a robust operational foundation that’s ready for the weight of a national rollout.
